Before the Build — Know Your Processes Before You Automate

Know Your Processes Before You Automate

July 21, 2026•2 min read

Before you automate anything, you need to know what you're actually automating.

Most AI projects start with the tool or idea: "let's get a chatbot," "let's build an agent for X", before anyone's written down how the work actually happens today. The result is AI bolted onto a process nobody fully understands, so nobody can tell if it's doing the job right or just doing it fast.

Mapping a process doesn't take fancy software. It takes walking through one task, start to finish, and writing down every step, including the ones that feel too obvious to mention. Who touches it first? Where does it usually get stuck? The stuck points matter most as they're where AI saves you the most time, or breaks the most things.

This is also where you'll find the exceptions-  the "except when it's a rush order" branches that live in someone's head and nowhere else. A model can't handle a branch it is never told about it.

Get the person who actually does the work to review your map. What leadership thinks happens and what actually happens are rarely the same thing. Once the process is mapped, you'll know exactly where AI helps and where it doesn't belong yet.

This is why so many AI efforts stall: RAND found that more than 80% of AI projects fail, roughly twice the rate of non-AI IT projects-  and the causes are usually organizational, not technical.

This is the groundwork ableAI's strategy and implementation work is built on- clarity before code.

If you're at this step, try this

  1. Pick one process, ideally, the one causing the most friction- and ignore everything else for now.

  2. Sit with the person who does that work. Have them narrate every step out loud, exceptions included, while you write it down.

  3. Circle every point where the task stalls or gets kicked back. That's your automation shortlist.

Quick Answers

What is process mapping?
Documenting every step of how a task actually gets done today: who does what, in what order, where it stalls, etc -  before you automate it.

Why do most AI projects fail?
RAND found over 80% fail, mostly for organizational reasons: unclear purpose, weak process understanding, poor data. Mapping the process first addresses the biggest one.

Should I map my process before choosing an AI tool?
Yes. That's the most common sequencing mistake-  pick the tool after you know the process, not before.
